Running Ads, Posting Content, Still No Sales Growth? The Answer Is Usually Already Inside Your Business

Social Media Conference 2025, GEO Resort Genting Highlands. The Amazon line on the screen is the whole argument: start with the customer and work backwards.

When a business comes to me with a sales and conversion problem, the hardest cases are not the ones doing nothing. They are the ones already doing everything. Ads are running. Content is going out weekly. They have hired marketers, sometimes a CMO, sometimes an agency on retainer. The dashboards look busy. Revenue has not moved.

The first thing I do is not add anything. I get them to dig into what they already have.

The answers are mostly already there.

Why does marketing fail when you are already doing everything?

Because most marketing talks about the business instead of talking to anyone. That is the number one killer, and it survives every budget increase you throw at it.

A company with this problem can double ad spend and see the same flat revenue line, because volume multiplies a message that was never going to convert. More impressions of a self-referential message produce more impressions of a self-referential message. The media buyer is not the problem. The brief is.

Look at your last ten pieces of content and count how many open with something your buyer recognises about their own situation, and how many open with something about you. In most companies I audit, the ratio is nine to one the wrong way.

What do I look at before recommending any new spend?

What is already working, and what you already own but have never used. That order matters. Chasing a new channel before you have strip-searched the existing one is how marketing budgets get burned while everyone stays busy.

The audit is unglamorous. It covers:

That last one catches more businesses than any other item on the list. The ad promises a consultation and the call is a pitch. The content sells a transformation and the follow-up message sells a discount. The buyer feels the switch even when nobody on the team notices it.

What does "sitting on a goldmine" actually mean?

It means the proof that would convert your market is already in your Google Drive, unpublished. I see the same pattern almost every time.

Real customer stories that were never told. Case studies half-finished and abandoned. Screenshots of results sitting in a folder because nobody decided who owned writing them up. Testimonials collected and filed. Meanwhile the content calendar is filled with feature posts and industry tips, because features are easy to write and stories require someone to go and ask.

And the marketers are not lazy. They are measured on the wrong things. When a marketer's performance review is built on posting frequency and reach, they will produce frequency and reach. Nobody is incentivised to stop and ask what actually makes someone buy.

Is this a marketing problem or a sales problem?

Usually it is neither, which is why it survives so long. It lives in the gap between them.

More than half of a sale is won before and after the call. Before the call, in whether the buyer arrives already believing you can solve their problem. After the call, in whether anything happens in the days that follow. Marketing owns the first half, sales owns the second, and the handover between them is owned by nobody.

If you want to find your own gap quickly, there are five numbers every owner should be able to answer. Most cannot answer the middle three. And if your paid traffic is performing but the leads do not close, that specific break has four common causes, all of them fixable without touching the ad account.

Why does hiring another agency usually not fix it?

Because a low-cost agency is an order taker, not a growth partner. An order taker waits for you to say what to post and which ads to run. If the campaign fails, the honest answer is that they followed your instructions.

A growth partner challenges the brief, audits the funnel, and tells you why the current plan will not work. If you hire an order taker without a strategy, you are paying someone to help you lose money faster.

The mirror image is just as common, and founders rarely see it in themselves: hiring a specialist and then directing them. If you brief your agency or your fractional CMO on exactly what to execute, you have bought hands, not judgment, and you still own the strategy problem you hired them to solve. I have written separately on how to structure a marketing, growth and RevOps team by business stage, including what each role actually costs in Malaysia and Singapore in 2026.

What happens when a team is taught to mine what it already has?

The clearest example I have is a single video that went from 918 views to 82,000. Nothing about the budget changed. The hooks were rewritten using language taken directly from real customer conversations instead of language written by marketers describing their own product.

That was at ClickAsia, Lazada Malaysia's top e-commerce enabler for four consecutive years. Across that engagement: 2.6x GMV, 2.4x video views, and affiliate partner sales from RM11,000 to RM258,000 over three months. At one point the account held sales steady on 47% less ad spend. The mechanism was not a new platform. It was treating creative as a system and sourcing it from what customers actually said.

Other engagements, same principle applied to different stages:

Who does this not work for?

Clients who refused to change how their sales team sells did not get the result. This is the honest qualifier and I would rather say it up front.

The system depends on consultative selling actually being adopted. If marketing gets fixed and the sales conversation stays a pitch, the better leads arrive and then die in the same place the old ones did. Fixing the top of the funnel while protecting the sales habits that break it is the most expensive way to run this play.

So the honest screen is this: are you willing to change how your team sells, or only how your team advertises? If it is only the second, no agency and no training will move your revenue line, and you should keep your money.

What does first-principles thinking look like in marketing?

It means stripping a problem back to what is actually true before reaching for a tool, a trend or a tactic.

Not: which AI tool should we add. But: who is our buyer, what do they already believe, what evidence do we already hold, and what is the single sentence that would make them act. Those questions have been answerable all along. They get skipped because they are slower than buying software and harder than posting more.

This is why I start every engagement and every training session the same way. Tear it apart to the fundamentals. Find what is already working. Only then decide what to add.

Should you train your existing team or hire someone new?

If your team can execute but keeps executing the wrong brief, train them. If nobody on the team can write a brief at all, you have a leadership gap, not a skills gap.

Most of the companies I described at the top of this article have a skills gap, not a headcount gap. They have capable people measured on the wrong outcomes, working from briefs nobody audited, with proof assets they were never asked to use. Adding a person to that system produces one more person inside the same system.

That is the case for training the team you already have, and in Malaysia it is usually the cheapest option on the table, because employers who pay the HRD Corp levy can claim accredited training against money they have already paid. Our programmes cover modern sales and marketing, conversion content and systems, including AEO, GEO and SEO training for teams whose buyers have started asking AI instead of Google. Dates are on the training schedule.

Training has gone into rooms at Sime Darby, MIEA with 80 or more agents at Malaysia's largest real estate agent network, and an INSEAD MBA cohort of around 30 C-suite and senior executives delivered live across Abu Dhabi, Singapore and Paris.

Where to start this week

Three things, none of which need budget approval:

  1. Pull your last 20 customer conversations and write down the exact words they used about their problem. Not your words for their problem. Theirs.
  2. Open the folder where your results and testimonials live and count how many have never been published. That number is your content calendar for the next quarter.
  3. Write down what your ad promises and what your first sales call actually does. If they are not the same thing, you have found your conversion problem and it is free to fix.

If you want a second pair of eyes on it, you can check how visible you are in AI search or apply for a Sales and Funnel Audit. You leave with three concrete fixes either way.

Frequently asked questions

Why is my marketing not generating sales?

The most common reason is that the marketing talks about the business rather than to the buyer. Volume then multiplies a message that was never going to convert. The second most common reason is a gap between what the advertising promises and what the sales conversation actually delivers.

We run ads and publish content but sales are flat. What is usually wrong?

Usually the problem sits between marketing and sales rather than inside either one. More than half of a sale is decided before and after the sales call, in whether the buyer arrives already convinced and whether anything happens in the days after. That handover is normally owned by nobody.

I hired a marketer or a CMO and still see no results. Why?

Check what they are measured on. If performance is judged on posting frequency, reach or impressions, that is what the team will produce. Also check whether you are briefing them on execution. If you direct a specialist on exactly what to do, you have bought hands rather than judgment and you still own the strategy problem.

Should I train my existing marketing team or hire an agency?

Train the team if they can execute but keep working from the wrong brief, which is the common case. Hire externally if nobody in the business can write a brief at all, because that is a leadership gap rather than a skills gap. Adding a person to a broken system produces one more person inside the broken system.

Is marketing and sales training HRD Corp claimable in Malaysia?

Yes, where the provider is an HRD Corp registered training provider and the programme is accredited. Rise Digital Enterprise is registered under TP No. 36116167453, so employers who already pay the levy can claim accredited training against contributions they have made. Approval always rests with HRD Corp and depends on the scheme applied for.

How long before a conversion fix shows up in sales?

Message and offer changes usually show in enquiry quality within two to four weeks, because the traffic is already there. Changes that depend on the sales team adopting new behaviour take longer, and they do not show up at all if the selling behaviour does not actually change.

What is a conversion strategist, and how is that different from a marketer?

A marketer is generally responsible for producing and distributing marketing. A conversion strategist is responsible for whether that activity turns into revenue, which means owning the offer, the message, the handover to sales and what happens after the call. The work usually starts by auditing what the business already has rather than by adding new activity.
